What consultancies are for

A large consulting firm is built to deploy many people on a problem for a long time. For a transformation programme, a post-merger integration or a multi-country rollout, that is what is needed. The leverage model, in which junior staff do the work and a partner sells and presents it, is how the firm makes money and how it scales.

Where it went wrong

In 2025 and 2026 the leverage model met generative AI. Junior staff drafted with it. Nobody checked. Deloitte Australia refunded part of a A$440,000 fee after a report cited a court judgment that did not exist. PwC published reports whose footnotes led nowhere. By August 2026, Source Global Research found that 70 percent of 3,887 companies would not trust a report prepared with AI. KPMG pressed a supplier for a fee cut on the grounds that AI had made the work cheaper. Clients had discovered that they were paying time-based fees for work whose evidence they could not audit and whose efficiency gains they did not share.

What Theory does differently
